Took a fresh topend SRX out today and put 20 easy miles on it and then came the bad, How bad is it when the plug electrode is smashed shut with grey crap all over it, still on 3 cylinders.

If the electrode is smashed shut, it's not still running on all 3 cyl's. Better tear it back apart.
Grey stuff is metal from the rings, pistonor bearings. Electrode smashed shut is a result of the before mentioned flying around in the cylinder. Sounds like another rebuild is on the way.

Come on Blue, it is not going to be that bad. Hell, even if you had to perform the rebuild twice yourself, you would still be ahead on the cost if you had the stealership do it once. It could have been dirty carbs, old contaminated gas or some combination of problems.

Fusion, take it apart and post pictures of each piston. There is the TY braintrust will give you tons of help to solve the problem. Did you clean the carbs as part of the rebuild? Did you run it on fresh gas? Did you check the compression prior to running it? Did it consume or lose any coolant?

Blue, have more confidence in your work. i bet the engine will last several thousand miles!!
Blue is a douche bag, come to find out it's a piston and ring set, I had the squish a little to tight on the heads and pulled the shelf out of the airbox and didn't jet correctly. We put an 01 together with same set up with great results, but I geuss the 99 is a whole different animal, live and learn. Blue, when I'm done filling this sled full of lead, you can come get it and put it wherer the sun don't shine. Sorry we are all not super tuners like you.

did you get a chance to tear it down yet?

The 2000 to 2002 heads have a smaller volume combustion chamber than the 98 and 99 heads. Removing the guts of the airbox makes the jetting very tempremental. A combination of the wrong jetting, gutted air box, shaved heads and todays crappy gas did you in.
Blue is an OK guy. I am sure he meant you no offense or harm. You have to expect comments from a guy as old as he is.
